When a CRM or RevOps position becomes vacant, the instinct is to start recruiting. Sometimes that is the right decision. But while the search is under way, operating rules remain unclear, data gets older and teams make decisions with an incomplete view.
The real cost is not just the delay
You need to distinguish the cost of an unfilled position from the cost of a poorly defined one. Hiring quickly to stabilise the existing setup can postpone the strategic questions: which accounts should be targeted, which signals should be monitored, what responsibilities should the CRM carry, and how should marketing and acquisition work together?
Allianz Trade: recruitment became a diagnostic decision
At Allianz Trade, the trigger was the internal move of the employee responsible for CRM. The company asked for an external view of its RevOps organisation and its use of Salesforce. Gilles Estivalet started the audit, then found after a day and a half of interviews that the CRM was highly structured and managed at group level.
He offered to stop the audit without charging or redefine its scope. The client chose to continue. The work no longer served only to document the existing setup. It created a 12 to 18-month ABM roadmap and helped clarify the profile to recruit.
We did not expect this to lead to a recruitment decision. But once we pulled the thread, we had to follow it.

Three questions before waiting six months
- What is actually deteriorating while the position is vacant: data, processes, account coverage or decision-making?
- What is imposed by the group, and what can the local team change?
- Is the profile defined around the real problem, or simply around the previous position?
The third option: diagnose before hiring
An external expert does not automatically replace a hire. They can reduce uncertainty before the decision, clarify the role and produce an action plan that the future hire can take over. The right question is not only: who should we hire? It is: what decision do we want to make possible before that person arrives?
