CRM Audit: Turning Dormant Data into Pipeline
A useful CRM audit does more than check fields and workflows. It looks for what the company can no longer see in its own database, then redirects the engagement towards an actionable decision.
A CRM can be correctly configured and still be commercially underused. The signal is in visited accounts, leads that were never requalified, opportunities with no next action, and loss reasons that nobody reviews.
The real problem was not the tool
That was the starting point for the audit conducted for Allianz Trade by Gilles Estivalet, a Hirondo expert. The initial request focused on RevOps organisation and Salesforce usage. After a day and a half of interviews, the diagnosis moved in another direction: the CRM was highly rigid and managed at group level. A configuration report alone was unlikely to unlock the situation.
Gilles gave Allianz Trade two options: stop the audit without billing, or redefine the scope together. The client chose to continue within a new framework. This is the Proactive Pivot: changing the engagement when the brief no longer addresses the real problem.
Hirondo came straight to the point where it hurt, without any detour.

From a Salesforce audit to an ABM roadmap
The pivot changed the question: instead of trying to optimise volume indiscriminately, how could Allianz Trade identify strategic accounts, map decision-makers, and spot signals that indicate an opportunity window? The roadmap covers strategy, tools, and a 12 to 18-month action plan. It must work alongside the existing volume acquisition model, not replace it.
The diagnosis also clarified the profile to recruit after the internal move of the CRM team member. An audit creates value when it makes a decision clearer, not when it produces a longer list of recommendations.
How to identify dormant data
- Measure data freshness and whether a next action exists for priority accounts.
- Compare segments and decision cycles instead of relying on one global average.
- Connect marketing signals to accounts, decision-makers, and buying horizons.
- Document what has been observed, what remains a hypothesis, and the decision attached to it.

FAQ: CRM audits and dormant data
Is a CRM audit enough to generate pipeline?
No. It can reveal opportunities and clarify priorities, but pipeline then depends on sales activation, data quality, and account follow-up.
What should you do if Salesforce is governed at group level?
Start by separating local levers from global constraints. If the configuration cannot change, the work can pivot towards segmentation, ABM, processes, and the decisions the team can actually make.
Conclusion
Before asking your CRM for more leads, ask which decisions your data actually allows you to make. If the answer is unclear, the next audit may need to change its subject.
